Set those under you difficult Tasks

Capability is discovered under load. The fear of drowning makes a swimmer; set the stretch, then stay on the shore.

Many have proved themselves able at once when they had to deal with a difficulty, just as fear of drowning makes a swimmer of a man. In this way many have discovered their own courage, knowledge, or tact, which but for the opportunity would have been for ever buried... Dangers are the occasions to create a name for oneself...

People often do not know what they are capable of until a real difficulty forces it out of them, the way the fear of drowning turns a floundering man into a swimmer. Abilities that would otherwise stay buried under caution and low expectations get discovered under load. So a good leader, teacher, or parent deliberately sets those in their charge tasks that stretch them past what they think they can do, because the stretch is what reveals and builds the capacity. The difficulty is not cruelty; it is opportunity, the occasion on which a person makes a name and finds courage, knowledge, or tact they did not know they had. The art is in choosing a real challenge and then standing back, present on the shore but not doing the swimming for them, so the discovery is genuinely theirs.

Practice

  • Set real stretch tasks for those you develop; capability stays buried until a genuine difficulty forces it out (maxim 238 builds the missing quality).
  • Stand back once you have set the challenge; be present on the shore, but let them do the swimming so the discovery is theirs.
  • Frame the difficulty as opportunity, not punishment; the hard task is where people make a name and find what they did not know they had.

Use this when

  • Use this as a leader, mentor, or parent developing people; the calibrated stretch grows them faster than comfort ever will.
  • Use it on yourself; volunteering for the difficult task is how you discover your own buried capacity.

Ignore this when

  • Don't set people up to drown; the stretch must be reachable with real effort, not an impossible task that only breaks them (maxim 204 respects the depth).
  • Don't abandon them entirely once challenged; standing on the shore is not the same as leaving, and support is still yours to give.

A picture of it

Convinced a junior on her team was capable of more than the safe tasks he was given, a director hands him a genuinely difficult project, well beyond his proven range, and then deliberately steps back, staying available but not rescuing. Forced to find his way, he discovers a resourcefulness and nerve that low expectations had kept buried, and comes out with both the project delivered and a name he did not have before. The fear of drowning had made a swimmer of him. Had she kept him safe and comfortable, the capacity would have stayed hidden, and neither of them would ever have known it was there.

Capability hides until a real difficulty draws it out. Set the stretch, stand on the shore, and let them find the swimmer in themselves.
