Think with the Few and speak with the Many

Hold your minority views. Publish them selectively. Truth needs a bodyguard of timing.

By swimming against the stream it is impossible to remove error, easy to fall into danger... The wise man therefore retires into silence, and if he allows himself to come out of it, he does so in the shade and before few and fit persons.

This is not a licence to lie; it is a routing instruction for truth. Think whatever the evidence forces you to think, and choose the room before you say it. The dissent that would get you labelled difficult in the town hall gets you labelled wise in the corridor afterward, same sentence, different venue, opposite career result. Contradicting people in public is experienced as condemnation, so the public hears your conventional self while the few and fit, the people who can actually act on a heresy, hear the real one. The view is not diluted. Its distribution is managed.

Practice

  • Sort your opinions into tiers: crowd-safe, corridor-only, and inner-circle. Misdelivery, not the opinion, is what usually costs.
  • Deliver dissent privately, before or after the meeting, to the one person who can use it; the meeting itself is theatre with minutes.
  • Keep two or three "few and fit" people with whom nothing is filtered; unshared thinking slowly goes stale (maxim 11 supplies them).

Use this when

  • Use this with unpopular-but-correct calls on markets, projects, and sacred office cows; being early and loud is priced as being wrong.
  • Use it online, where every room is the biggest possible room and the archive never forgets.

Ignore this when

  • Don't let routing decay into cowardice: when silence would harm people or sign off on a wrong, the corridor is not enough (maxim 29 overrides).
  • Don't sneer at the many while managing them; the crowd is not stupid, it is a different instrument, and yours to respect.

A picture of it

In the strategy offsite, everyone applauds the flagship expansion. One manager applauds too, mildly, and that evening walks the CFO through four numbers that do not survive contact with arithmetic. The expansion is "rescoped" a month later with no funerals and no heretics. Her colleague from a previous year, who had raised the same doubt across the open floor, was proven right eventually too. He was remembered as negative. She is remembered as the one the CFO calls first.

Be right in the right room. The wrong room converts truth into a personality problem.
