It is the usual ill-luck of all celebrities not to fulfil afterwards the expectations beforehand formed of them. The real can never equal the imagined... let skill guard against this by ensuring that fruition exceeds desire.
Baltasar Gracián, 1647 (tr. Joseph Jacobs, 1892)
Every arrival sets a benchmark, and the benchmark, not your work, is what you will be measured against. Arrive as the announced star and you are competing with a fantasy version of yourself that never has bad quarters. Arrive modestly and every good result lands as a discovery, upgraded by surprise. This is arithmetic, not modesty theatre: satisfaction equals performance minus expectation, and you control the second variable completely on day one. Promise a little less than you privately intend to deliver. The gap is where reputations are manufactured.
Practice
- In a new role, spend the first month asking and listening; let the room discover your strengths one at a time.
- Quote deadlines and targets you can beat, then beat them. Delivery ahead of a modest promise outshines delivery on a bold one.
- Introduce big initiatives as pilots. A pilot that works becomes a triumph; a launch that works was merely as advertised.
Use this when
- Use this at every entrance: postings, projects, first client meetings, the first year of the second career.
- Use it when preceded by hype you did not create; puncture it gently yourself before reality does it rudely.
Ignore this when
- Don't undersell to the point of invisibility; the same room that resents overpromising ignores non-promising (maxim 130 holds that end).
- Don't sandbag targets cynically once trust is built; the trick discovered cancels the credit earned.
A picture of it
A new principal is expected to open with the customary vision speech and a five-year promise. She skips it: learns names, fixes the timetable and the broken lab tap, says almost nothing about the future. Her results at year end are solid and unremarkable, roughly what the school always produced. The part that surprised her was the parents' verdict: "better than we hoped." She had produced ordinary numbers against a bar she had deliberately left low, and ordinary cleared it with room to spare.
Set the bar where you can clear it with air. The air is what they remember.
